Chapter 3. A Small Universe Called Earth

Survival Depends on the Environment

In September 1835, a 26-year-old Charles Darwin arrived at the Galápagos Islands aboard HMS Beagle.

He had not joined the voyage as a professional naturalist in the modern sense. He was a young companion to Captain Robert FitzRoy, and the voyage had begun as a five-year surveying expedition.

But during the journey, Darwin had been observing something that gradually unsettled the assumptions of his time.

He had collected fossils.

He had studied plants and animals.

He had compared species across different regions of South America.

And slowly, a question began to emerge.

Why were living things so different from one place to another?

The Galápagos Islands would become one of the most important places in that investigation.

Darwin spent less than five weeks there.

Yet the specimens he collected would eventually contribute to one of the most consequential changes in humanity’s understanding of life.


1. The Same Bird, Different Islands

When Darwin first collected the small finches of the Galápagos, he did not immediately recognize their significance.

He did not even carefully record which island each bird had come from in the way that would later prove so important.

At first, the birds appeared to be variations of familiar species.

But the islands were revealing something much deeper.

The Galápagos archipelago consists of islands separated by relatively short distances, yet each island has its own ecological conditions.

Food sources differ.

Vegetation differs.

Climate differs.

Predators and competitors differ.

The same ancestral population, isolated on different islands, could therefore encounter very different conditions.

Over generations, populations began to diverge.

Their bodies changed.

Their feeding habits changed.

Their beaks took different forms.

The differences were not random decorations.

They were connected to the environments in which the birds lived.

A thick, powerful beak could be advantageous where hard seeds were abundant.

A narrower beak could be more useful where insects or other food sources were easier to obtain.

The important point was not that one beak was inherently better than another.

Its usefulness depended on the environment.

That observation leads to one of the most important ideas in evolutionary biology.

Survival cannot be understood by looking at the organism alone.

The relationship between the organism and its environment matters.


2. Fitness Is Relative

This idea is often misunderstood.

When we hear the phrase “survival of the fittest,” it is easy to imagine that evolution rewards the strongest, smartest, or most capable organisms.

That is not what biological fitness means.

Fitness is relative to a particular environment.

An organism can be highly successful in one environment and poorly adapted in another.

A beak that is extremely effective for cracking hard seeds may provide little advantage in an environment where those seeds are scarce.

A body built for cold conditions may become a disadvantage in a hot environment.

A trait that once helped an organism survive can become less useful when the environment changes.

Fitness, therefore, does not describe an absolute quality possessed by an organism.

It describes a relationship.

Fitness is the relationship between an organism and the environment in which it lives.

This distinction is essential.

It changes the question from

“How capable is this individual?”

to

“How well does this individual fit the environment in which it must survive?”

That shift in perspective is the bridge between Darwin’s world and the organizational world examined in this book.


3. The Environment Is Not a Background

For a long time, we have tended to imagine the environment as something that simply surrounds an individual.

The individual is the main subject.

The environment is the background.

Evolutionary biology challenges that picture.

An organism is constantly interacting with its environment.

Food availability affects survival.

Predators affect behavior.

Competition affects reproduction.

Climate affects physiology.

Other organisms create opportunities and constraints.

The environment is therefore not a passive stage.

It is part of the mechanism that determines which characteristics become advantageous.

This idea becomes even more interesting when we look at humans.

Human beings no longer live in purely natural environments.

Much of our daily environment is created by other human beings.

Schools.

Companies.

Governments.

Military organizations.

Professional communities.

Networks of relationships.

These environments contain their own rules, resources, pressures, rewards, and forms of competition.

A person may therefore possess considerable ability and still struggle in one environment while thriving in another.

The ability has not necessarily changed.

The environment has.


4. The Same Person, Different Organization

Consider a person who is exceptionally good at careful analysis.

In one organization, that ability may be highly valued.

The organization may reward accuracy, long-term planning, and cautious decision-making.

The person may quickly become an important member of the team.

Now place the same person in another organization.

This organization rewards speed, aggressive initiative, rapid networking, and visible results.

The same carefulness may now be interpreted as hesitation.

The same caution may be perceived as a lack of decisiveness.

The same analytical ability may receive far less recognition.

The individual has not changed.

The environment has changed.

And because the environment has changed, the value of the individual’s characteristics has changed as well.

This is one of the central ideas behind organizational relativity.

A person’s organizational survival is not determined solely by what they possess.

It depends on the relationship between the person and the organizational environment.


5. Survival Is a Relational Property

This perspective also changes the way we think about success and failure.

When someone succeeds, we often say:

“He is capable.”

When someone fails, we may say:

“She lacks ability.”

But these statements can conceal an important part of the story.

A person’s ability may be real, yet its organizational value can vary depending on where it is placed.

A brilliant engineer may struggle in an organization where engineering expertise has little influence over strategic decisions.

A mediocre communicator may become highly influential in an organization where relationships and persuasion dominate.

A person with extensive knowledge may remain peripheral because information rarely reaches them.

Another person with less expertise may become central because information flows through them.

This does not mean that ability is irrelevant.

It means that ability operates within a context.

The outcome results from the interaction between the individual and the environment.

This is precisely why the concept of fitness is so useful for thinking about organizations.

Survival is relational.


6. Darwin and the Organizational World

Darwin’s great insight was not simply that organisms change.

It was that organisms and environments are connected through a continuous process of selection and adaptation.

The environment creates conditions.

Organisms respond to those conditions.

Those responses influence survival.

Over time, the population changes.

The same reasoning can be used cautiously as a conceptual analogy for organizations.

Organizations create environments.

They determine what kinds of behavior are rewarded, what kinds of information travel quickly, which relationships become valuable, and which forms of expertise receive recognition.

Individuals respond to those conditions.

They learn.

They adapt.

They form relationships.

They change their behavior.

They seek new positions.

Some become increasingly central.

Others gradually move toward the margins.

The organization changes the individual.

But the individual can also change the organization.

This last point is particularly important.


7. We Do Not Only Adapt to the Environment

Evolutionary biology has increasingly recognized that organisms can modify their own environments.

One well-known example is the beaver.

A beaver does not merely adapt to an existing stream.

It builds a dam.

The dam changes the flow of water.

The changed environment creates a pond.

The pond alters the surrounding ecosystem.

Other organisms arrive.

New ecological conditions emerge.

And the new environment then affects the beavers themselves.

The organism has changed its environment, and that changed environment feeds back into the organism’s future.

This phenomenon is described through the concept of niche construction.

The same idea offers an important extension to organizational relativity.

People do not merely adapt to organizations.

They also reshape them.

A person who becomes an informal source of information can change the flow of information within a team.

A respected employee can alter how decisions are discussed.

A manager can create a culture that changes how people communicate.

A small group can establish informal norms that eventually become stronger than formal rules.

Organizations shape people.

People also shape organizations.

The relationship is therefore dynamic.


8. From Gravity to Relativity to Adaptation

The first chapter began with gravity.

We examined how an invisible force can be inferred from the patterns it creates.

The second chapter moved to Einstein and the idea that observation depends partly on the observer’s reference frame.

The third chapter takes another step.

Darwin shows us that an individual’s characteristics cannot be fully understood without considering the environment in which that individual exists.

These three ideas now begin to converge.

Invisible forces shape movement.

Position influences experience.

Environment influences survival.

This is the conceptual foundation of organizational relativity.

The physical universe and the organizational world are obviously not governed by the same laws.

An employee is not a planet.

Power is not mass.

Information is not gravitational energy.

The analogy must therefore remain an analogy.

What matters is the similarity in the way we think.

When a visible outcome cannot be adequately explained by the individual alone, we examine the environment.

When people experience the same event differently, we examine their positions.

When apparently similar individuals follow different trajectories, we examine the forces and relationships surrounding them.

That is the perspective this book will carry into the next chapter.


9. A Smaller Universe

Earth itself is a small world compared with the universe.

Yet within this small planet exists an astonishing variety of environments.

Deserts.

Oceans.

Mountains.

Forests.

Islands.

Cities.

Each environment creates different conditions for survival.

Organizations are smaller still.

A company may contain only a few hundred or a few thousand people, yet within that small space there can be multiple environments.

One department may operate according to completely different rules from another.

One team may reward initiative.

Another may reward loyalty.

One manager may value expertise.

Another may value relationships.

One group may share information freely.

Another may treat information as a source of power.

A person can therefore experience several different organizational realities while remaining inside the same company.

The company may be one organization on paper.

But in practice, it may contain many different worlds.


10. The Next Step

The journey that began with the universe is now becoming smaller.

We started with gravity.

Then came Einstein and spacetime.

Now we have arrived on Earth and encountered Darwin’s insights into adaptation and the environment.

The next step is even smaller.

The organization.

A company.

A department.

A team.

A meeting room.

A network of people.

This is where the ideas developed so far begin to converge.

An organization is a small universe.

It has centers and margins.

It has flows of information.

It has concentrations of influence.

It has forces that pull people together and forces that push them apart.

And, just as in the natural world, individuals do not move through this environment under identical conditions.

Their trajectories depend partly on where they stand.

Partly on what surrounds them.

And partly on how they adapt.

The next chapter enters this smaller universe.

The organization.

There, the invisible forces introduced in the first chapter will acquire a more familiar form.

And the question will become much closer to everyday life:

What gives an organization its gravity?
